Choosing a headless CMS is one of the highest-leverage decisions in a web project - it determines the editorial experience, the developer velocity, the hosting cost, and the lock-in risk for years. We have built 40+ headless projects on Sanity, Contentful, Strapi, Payload, Hygraph, and WordPress headless. This is the honest 2026 comparison: pricing, performance, DX, schema flexibility, image CDN, real-world use cases, and our recommendation for marketing sites, SaaS apps, e-commerce, and enterprise.

01What is a headless CMS in 2026?

A headless CMS separates content storage and editorial UI from the presentation layer. The CMS exposes content via an API (REST, GraphQL, or a custom query language) and any frontend (Next.js, Astro, Remix, mobile app, Shopify Hydrogen, IoT) consumes it. The opposite is a monolithic CMS like WordPress, where content and presentation are tightly coupled. The benefits of headless: omnichannel (same content, any frontend), faster sites (frontend can be statically generated), better DX (no PHP, no theme system), and decoupling of editorial from engineering. The cost: more initial setup, more moving parts, and the editorial UI is rarely as polished as WordPress.

02Evaluation criteria

Six criteria we use. (1) Editor experience - can non-technical content authors actually use it? (2) Developer experience - is schema definition clean, type-safe, fast? (3) Pricing at scale - what is the cost at 100, 1,000, 10,000 entries? (4) Performance - API latency, image CDN, real-time updates. (5) Schema flexibility - can you model any structure, including custom blocks and references? (6) Hosting and lock-in - self-hosted vs SaaS, migration story, vendor risk.

03Sanity: best DX, GROQ is unbeatable

Sanity is our default for most projects. Studio is a React app you customize in code - full type safety, custom workflows, real-time collaboration, image pipeline with hotspot/crop, and GROQ (a query language that beats GraphQL for complex queries). Pricing: free up to 10,000 documents, $15/mo per seat, $15 per 1M API requests. Sweet spot: marketing sites, content-heavy apps, editorial workflows. Weakness: no first-class GraphQL (you use GROQ), Studio setup is more dev-heavy than Contentful.

04Contentful: enterprise, pricey, polished

Contentful is the incumbent for enterprise. Polished UI, strong governance, roles, workflows, and an enterprise sales motion. Pricing: free up to 25,000 records, $300/mo Community, $1,000+/mo Premium. Weakness: the API is slow compared to Sanity or Hygraph, the editor UI is rigid, and the price escalates fast. Sweet spot: enterprise content with multi-team governance, regulated industries, large organizations with existing Contentful contracts.

05Strapi: open-source, self-hosted, flexible

Strapi is the most popular open-source headless CMS. Self-hosted Node.js + database, you own the data, you own the hosting. Pricing: free self-hosted, $99/mo Cloud. Strengths: full control, no vendor lock-in, customizable admin. Weakness: you are on the hook for hosting, security, scaling, and upgrades. Sweet spot: agencies that need flexibility, regulated industries that cannot use SaaS, projects with custom backend logic.

06Payload: TypeScript-first, self-hosted

Payload 3.0 (2024+) is the rising star. Built in TypeScript, runs on Next.js, self-hosted, no vendor lock-in, and the DX is the best of any CMS we have used. Schema is TypeScript code (not a JSON config), so you get type safety end-to-end. Pricing: free self-hosted, $25/mo Cloud (with free tier). Sweet spot: Next.js-native projects, TypeScript shops, agencies that want a single codebase for the CMS and the app.

07Hygraph: GraphQL-native, federated

Hygraph (formerly GraphCMS) is the strongest pure GraphQL CMS. Excellent for content federation (combining content from multiple sources), strong schema modeling, decent editor. Pricing: free up to 10,000 entries, $199/mo Developer, $799/mo Business. Sweet spot: projects with complex GraphQL needs, content federation, agencies that prefer GraphQL over REST.

08Which to choose for your project

Our default. (1) Marketing site / content-heavy: Sanity. (2) Enterprise content / multi-team: Contentful. (3) Open-source / regulated / self-host: Strapi. (4) Next.js-native / TypeScript shop: Payload. (5) Complex GraphQL / content federation: Hygraph. (6) Existing WordPress team: WordPress headless (use Frontity or Faust.js). We have built on all six and migrate between them as needed. The lock-in concern is real - for projects where lock-in matters most, Payload and Strapi are safest. For DX and speed of iteration, Sanity wins.

02Is headless CMS worth it?
Yes, for most content-driven sites. You get faster frontends (Next.js static + ISR), better DX, omnichannel content, and decoupling of editorial from engineering. The cost is more initial setup and more moving parts. For a 5-page brochure site, a headless CMS is overkill - use MDX or a simple CMS. For 50+ pages with editorial workflow, headless pays for itself within 6 months.
03How much does a headless CMS cost?
Free tiers exist on all major platforms. Paid tiers: Sanity $15/mo per seat + usage, Contentful $300-$1,000+/mo, Strapi $99/mo Cloud (free self-hosted), Payload $25/mo Cloud, Hygraph $199-$799/mo. At scale (10,000+ entries), the SaaS platforms are $1,000-$5,000/mo. Self-hosted Strapi and Payload have no platform fees but you pay for hosting and ops.
04Can I migrate from one headless CMS to another?
Yes, but it is non-trivial. We have done 10+ migrations (Contentful to Sanity, WordPress to Sanity, Strapi to Payload). The migration typically takes 2-6 weeks and costs $5,000-$25,000 depending on data volume and complexity. We write a one-time export/import script and validate 100% of entries before cutover.
05Should I use WordPress headless?
Only if you have an existing WordPress team and content library. The editor experience is unmatched, the plugin ecosystem is huge, and the cost is low. But the DX is poor, the security is a constant concern, and the API is slow. For new projects, Sanity or Payload is faster, more secure, and easier to maintain. We migrate clients off WordPress to Sanity or Payload 2-3x a year.
