A well-run web development process is the difference between a project that ships on time, on budget, and changes the trajectory of the business, and one that bleeds money for 6 months before getting cancelled. We have refined this process over 50+ client engagements. This is the 7-phase process, the 12-week timeline, the deliverables per phase, the meeting cadence, and the 12 most common failure modes we have learned to avoid.

01Phase 1: Discovery (weeks 1-2)

Week 1: kickoff workshop (4 hours) - align on goals, success metrics, timeline, budget, team. Stakeholder interviews (10-15) - sales, marketing, customer success, leadership, engineering. Competitive audit (5-10 competitors). Brand and messaging audit. Tech stack assessment. Week 2: sitemap and IA workshop (3 hours). Content audit and gap analysis. 02Phase 2: Design (weeks 3-5)

Discovery. A thorough discovery phase prevents 80% of project failures. Without clear success metrics, sitemap, IA, content brief, and risk register, every subsequent phase makes decisions in the dark. We do not start design or development until discovery is approved and signed off. The 2-3 weeks you invest in discovery save 4-8 weeks of rework later.
03What is the difference between agile and waterfall in web development?
Waterfall: linear phases (design, then build, then test, then launch). Predictable but slow. Best for clear-scope projects with stable requirements. 04How do you handle scope creep?

(2) A shared backlog (Notion or Linear) where every request lives, with status, owner, and priority. (3) A weekly meeting where we review the backlog and decide what to cut to make room for new work. Without these, scope creep eats 30-50% of your budget.

We do not launch and walk away. Every engagement includes a 90-day post-launch optimization phase: heatmap review, conversion audit, SEO audit, iteration cycle, A/B testing, and a 90-day ROI report.
