A DTC skincare brand was hitting the limits of WooCommerce: 2.1s LCP on mobile, 1.4% conversion rate, and a back-end that took 6 weeks to ship a new landing page template. They were losing the mobile-first audience to faster competitors. The agency they were working with had quoted 9 months and $200K to replatform.

Audited the existing WooCommerce site: page speed, conversion funnel, checkout flow, and Klaviyo integration.

Designed a headless Shopify architecture on Hydrogen + Next.js 15 + Sanity CMS for content. Same data, completely re-engineered front-end.

Built a custom storefront UI with 12 reusable product modules, a single-page checkout, and Klaviyo flow integration.

Launched in 5 weeks, not 9 months. Migrated 200 SKUs, 1,200 blog posts, and 18K customers in two deploys with zero downtime.
The solution
The new storefront runs on Shopify's Storefront API with a Next.js 16 + React 19 front-end, deployed on Vercel's edge network. Content is managed in Sanity CMS for product stories and the blog. Klaviyo handles email and SMS. We instrumented full-funnel analytics: Page views to product views to add-to-cart to checkout to purchase to LTV. Reporting is delivered to the client monthly.
